What a CRM has to do
A CRM has one job: no enquiry is forgotten. Every lead is recorded where it arrives, belongs to a named person, has a next step with a date, and is visible to whoever runs sales. Everything else, from pipelines to dashboards, is built on that.
A custom CRM does the same job with your stages, your assignment rules and your documents, and it connects to the systems you already use. It is worth building when:
Your sales process does not look like a software company's. Site visits, samples, dealer approvals, credit checks, tenders, repeat orders on a schedule.
Leads arrive on WhatsApp and phone, not email. The follow-up has to happen in the same channel and be logged without extra typing.
The CRM is one part of a bigger system. A won deal should create an order, a project or an invoice somewhere, not end in a status change.
Per-user pricing is working against you. A large field or tele-calling team that needs only a few screens each.

WhatsApp, SMS and data rules that shape a CRM in India
WhatsApp is a channel with rules. The WhatsApp Business Platform has charged per message since 1 July 2025. Template messages fall into three categories: marketing, utility and authentication. When a customer messages you, a 24-hour customer service window opens. Inside it, free-form replies are allowed and are not charged, and utility templates delivered inside an open window are free as well. Outside it, only approved templates can be sent. A CRM built for India should show the salesperson whether the window is open, pick the right template when it is not, and record the cost category of each send. The connection itself is described on the WhatsApp and CRM integration page.
SMS needs registered headers and templates. Under TRAI's commercial communications regulations (TCCCPR, 2018), commercial SMS may be sent only under headers registered to the sending business, and content templates must be registered with the telecom access provider. A message that fails the check against a registered template is not delivered. So a CRM cannot let salespeople type free SMS text. It sends registered templates with variables filled in.
The mobile number is the identity. Indian leads usually arrive with a phone number and no email. Duplicate detection, assignment and conversation history should all key on the number, in one clean format.
Personal data has a law. The Digital Personal Data Protection Rules, 2025 were notified on 14 November 2025 with an eighteen-month period for phased compliance. The government's explainer says every data fiduciary must issue a clear consent notice that explains the specific purpose for which personal data is collected, and must inform affected individuals without delay when a breach occurs. It also says requests for access, correction, updating or erasure must be addressed within ninety days. For a CRM this means recording where each contact came from and what they agreed to, and being able to find, correct or erase one person's record on request. What to decide before building
Your stages, written down. Ask three salespeople separately. If the lists differ, settle that first.
Every source of leads. Website, ads, marketplaces, referrals, walk-ins, calls. Each one needs a way in.
Assignment. By territory, by product, by turn, or by the owner each morning.
What counts as a follow-up. A call, a message, a visit. The CRM can only report on what it can see.
Visibility. Whether salespeople see each other's leads, and whether anyone can export.
What "won" triggers. An order in the ERP, an invoice in Tally, a project, a delivery.
Old data. How many years of leads to import, and who cleans them.
Phone or desk. Whether the team works mainly from a mobile, which decides if a mobile app is in phase one.

Assumptions: standard design, small scale, and the model's spread of 15% below to 25% above the subtotal. A companion mobile app for field staff is ₹2,00,000 in the model and is added to the subtotal before the spread. AI features, such as lead scoring or drafted replies, are ₹1,50,000.

Timeline

Is a custom CRM better than Zoho CRM or HubSpot?
Not by default. If your sales process is leads, stages, tasks and reports, a product will do it for less and you can start this week. Custom is worth it when your process has rules a product cannot model, when per-user fees grow faster than the team's output, or when the CRM has to be part of a larger system you own.
Can the CRM send and receive WhatsApp messages?
Yes, through the WhatsApp Business Platform. Conversations are logged against the lead, and the CRM tracks whether the 24-hour customer service window is open, because that decides whether a free-form reply is allowed or a template is needed. As of October 2026 Meta charges for template messages per message.
Can you move our existing leads from Excel or another CRM?
Yes. Import is part of the build. The work is mostly cleaning: merging duplicates by phone number, fixing owners and stages, and deciding how much history to bring. We ask for an export early so the size of that job is known before the quote.
How long does a custom CRM take?
